AMAZON CASE STUDY

From Etsy Only to $1,000/Day on Amazon

How NY City Succulents entered Amazon with a cautious 10-ASIN launch — and built it into a $1,000/day business in a highly challenging live-plant category.

Beating the Odds in Live Plants

NY City Succulents came to us in December 2024 as an established Etsy brand doing roughly $60K in monthly revenue.

They were ready to explore Amazon, but hesitant. The platform is famously competitive, and their category came with unique complications.

Selling live plants means every order is time-sensitive, fulfillment can't be handed off to FBA in the usual way, and negative reviews are almost inevitable when a product's condition depends on shipping conditions outside anyone's control.

Their initial goal was modest and realistic: reach $100 per day in sales and see whether Amazon could be a viable second channel.

A Controlled Launch Built Around the Category

Given the client's concerns and the operational realities of the category, we recommended a controlled launch rather than a full-catalog rollout.

01

A Focused Starting Catalog

Rather than spread attention thin, we prioritized 10 ASINs with the strongest chance of gaining traction quickly. This kept advertising disciplined and made performance easier to monitor.

02

Building for FBM From Day One

Because live plants require FBM, we structured every element of the account around that constraint — from listings and advertising to customer expectations and review recovery.

03

Scaling on Evidence

Every expansion decision was tied to performance data. When early ASINs proved they could convert profitably, we moved quickly to add products and reinvest into what was working.

$100/Day Was the Original Goal

The objective was intentionally conservative. We wanted to prove that Amazon could become a viable second channel before expanding aggressively.

Data Earned the Right to Scale

Once the initial ASINs demonstrated traction and profitable conversion, the account had enough evidence to justify a much broader expansion strategy.

From $100/Day to $1,000/Day

Within three months, daily revenue moved from the original $100/day target to $500/day — a 5× jump over the client's original goal. That early win became the green light to expand aggressively.

Growth Under Difficult Conditions

These results are particularly meaningful because live plants create operational challenges that most Amazon brands never have to deal with.

01

FBM Fulfillment

Live plants require Fulfilled by Merchant, creating a different operational environment from standard FBA products.

02

Shipping Conditions

Product condition can be affected by shipping conditions outside the seller's control, creating additional customer-service challenges.

03

Review Management

Negative reviews can occur because of the nature of shipping live plants, making customer communication and review recovery especially important.

From a Test Launch to a Growth Engine

Within three months, daily revenue moved from a $100/day target to $500/day — a 5× jump over the client's original goal.

That early win became the green light to expand aggressively.

Today, the account has grown to more than 50 ASINs and is consistently generating $1,000 per day.

The next milestone is a 100-ASIN catalog and a $2,000/day run rate.

Start Carefully.
Scale When the Data Earns It.

Launching on Amazon in a difficult category doesn't require a leap of faith — it requires a disciplined starting point, clear performance thresholds, and the willingness to scale only when the data earns it.
